Mastering the Fresh Food Supply Chain

According to Rajat Diwaker, CEO India at iD Fresh Food, scaling fresh food fundamentally differs from conventional packaged foods. Growth cannot rely on simply producing more and holding inventory; instead, it demands an exceptionally responsive supply chain where demand forecasting, production, packaging, and distribution operate in perfect synchronicity. iD Fresh has engineered such a system, ensuring products move swiftly from manufacturing to consumption.

Technology and Packaging Drive Efficiency

Technology plays a pivotal role in iD Fresh's ability to maintain freshness at scale. Predictive analytics and sophisticated demand planning are integrated across sourcing and production processes. This allows the company to anticipate consumption more accurately, optimize raw material planning, and significantly minimize waste through a near-zero inventory model.

Advances in packaging have also been instrumental. Early iD Fresh products had a shelf life of just three to four days. Through continuous innovation, the company has extended this to approximately eight days, all while upholding its clean label promise. These combined capabilities enable iD to respond precisely to market demand, providing a longer window for products to navigate the supply chain without sacrificing freshness.

Expanding Manufacturing and Market Reach

To support its growth, iD Fresh has strategically expanded its manufacturing footprint. Facilities in Hyderabad and Mumbai bring production closer to consumers, boosting capacity and operational efficiency. In March 2026, the company inaugurated its fourth Indian manufacturing facility in Hyderabad, a 40,000 sq ft automated plant that has doubled its production capacity for batter and parotas, designed to accommodate further portfolio expansion.

iD 3.0: Vision for Future Growth

iD Fresh is now embarking on its 'iD 3.0' phase, with an ambitious goal to achieve a ₹2,000 crore business by FY30. While India remains its primary growth engine, the company also plans to deepen its international presence in existing markets. This phase includes exploring adjacent fresh food categories and healthy snacking options, alongside continued investment in manufacturing, distribution networks, technology, and human capital.

Diwaker emphasizes that this growth is not at any cost. The company's core approach remains consistent: to expand without compromising the fundamental principles of freshness, clean labels, and high food quality. This discipline becomes even more crucial as the business scales, ensuring the brand's proposition remains as relevant and uncompromised as it was from the outset.
